Secret Santa: the rules, the budget, and the part everyone gets wrong

The draw is the easy part. Here is how to set a budget people keep to, pick an exchange day, handle someone dropping out, and make sure the gift is one the person actually wanted — with a free online draw that takes a minute.

Drawing names takes thirty seconds. Everything that decides whether the gift lands happens after: the budget nobody agreed on, the colleague you barely know, the person who drops out two days before the exchange. This is the short version of how to run a Secret Santa that ends with someone opening a gift they actually wanted.

Four steps

How a Secret Santa draw works

01

The room

A name, a budget, the exchange day. One link for everyone.

02

The people

Paste the addresses as a list — the letters go out themselves; or drop the link into a group chat. An account is only needed if the list should stay for later.

03

The draw

Pairs are handed out at once and shown to nobody, the organiser included.

04

The gift

A reservation from the list or a certificate within the budget, a reminder before the exchange, a «fulfilled» mark after the holiday.

Set the budget before you draw, not after

A budget agreed after the draw is not a budget — it is a negotiation between people who already know what they want to buy. Name one number up front and put it where everyone sees it. Two rules that save the whole exchange: make it a ceiling rather than a target, so nobody feels short for spending less, and pick a number the quietest person in the room can afford without thinking about it.

  • Office, people who work together daily — enough for one good small thing, not a gesture.
  • Office, a large company where names are strangers — lower. Strangers guess badly, and a bigger budget makes a bad guess worse.
  • Family or close friends — higher, and say out loud that going under is fine.

The part everyone gets wrong

Most Secret Santa tools stop at «you got Igor». That is the moment the whole thing turns into guesswork: you know the name, the budget and nothing else, so you buy a mug, a candle or a novelty pair of socks — and so does everyone else. The gift arrives, gets thanked for, and never gets used.

The fix is not a better randomiser. It is making sure the name comes with a list. Ask everyone to write three to five things before the draw, with prices and links — not «something nice», but the actual object. A list of five real items takes four minutes to write and removes every guess from the other side.

When someone drops out

Someone always does. If it happens before the draw, remove them and draw again — nothing is lost. If it happens after, do not redraw the whole room: that breaks every pair and forces people who already bought something to start over. Take the two pairs that touch the missing person and join them, so the person who was giving to them now gives to whoever they were giving to.

The person who is now short a gift needs to hear it from the organiser, not discover it on the day.

If the list is still empty on the day

A gift certificate is the honest answer here, and it is a better one than a rushed guess. It says «I did not want to buy you the wrong thing» rather than «I forgot». Set the amount to the budget, write one line about why you picked that place, and it arrives as a link the person opens on their phone.

Frequently asked

Three is the minimum for a draw where nobody gets themselves. Below that it is not a draw, it is an exchange. Above twenty, split into rooms by team — a stranger guesses badly no matter how good the tool is.
They should not be able to. An organiser who knows the pairs cannot take part honestly, and everyone in the room knows it. On wishdo.io the pairs are handed out at once and shown to nobody, the organiser included.
Not to take part. A link in a group chat is enough — a name and a list, and they are in. An account is only needed if someone wants to keep their list afterwards.
Say so before the draw. Couples drawing each other is the usual case, and it quietly defeats the point of the game. Exclusions are set once and the draw works around them.
Two to three weeks before the exchange. Less than a week and people buy whatever is in stock; more than a month and they forget.
